The challenge
- Irregular publishing meant the channel never accumulated algorithmic momentum.
- Generation tools produced volume quickly but nothing enforced quality before publish.
- No measurement loop existed, so packaging decisions were made on instinct.
How we approached it
Nine stages, each with an owner
Research, topic scoring, scripting, script review, voice and asset production, template edit, packaging, publish review, and performance review — every stage has a pass/fail check.
Two human gates
One gate after scripting and one before publish. Nothing generated reaches the channel without a person signing off retention structure and packaging.
Retention-first scripting
Scripts are written to a hook-and-hold structure and scored against the first-thirty-second retention curve of prior uploads.
Packaging as an experiment
Titles and thumbnails are treated as testable variants, with click-through rate read as the dependent variable rather than a vanity number.
What changed
- Publishing became a repeatable production process rather than a personal workload.
- Retention diagnostics now inform scripting on every new topic.
- The same pipeline is deployed for client channels as a documented SOP set.
